The planning fallacy is the near-universal tendency to underestimate how long tasks will take, how much they will cost, and how many complications will arise, while overestimating the quality and completeness of the result. The most reliable correction for the planning fallacy is reference class forecasting: rather than estimating how long your specific project will take based on its details, look at how long comparable projects actually took for other people in similar circumstances. This outside view consistently outperforms the inside view, which is anchored to the specifics of your own plan rather than the base rate of how such plans actually unfold. When the outside view and the inside view disagree, the outside view deserves significantly more weight than intuition typically assigns it.
The Dunning-Kruger Effect: Competence and Its Blind Spots
The Dunning-Kruger effect describes a pattern in which people with limited knowledge in a domain significantly overestimate their competence, while people with genuine expertise tend to underestimate theirs or remain acutely aware of what they do not know. Functional Fixedness: Only Seeing What Things Are For
Functional fixedness is a cognitive bias that limits problem solving in a specific but pervasive way: it causes people to see objects, roles, tools, and processes only in terms of their conventional function, making it difficult to recognize alternative uses that could solve the current problem elegantly. The classic demonstration involves giving people a candle, a box of thumbtacks, and a book of matches, then asking them to attach the candle to a wall so that it burns without dripping on the table below. Most people try to tack the candle directly to the wall or melt it onto a surface. The solution, emptying the thumbtack box and tacking it to the wall as a platform for the candle, requires seeing the box as a shelf rather than as a container for tacks. The function assigned to the box blocks recognition of its other possible roles.
In broader problem solving, functional fixedness appears whenever people cannot see past what something has always been used for to what it could be used for. A team that always holds a certain meeting as a status update cannot easily reimagine it as a working session. A budget line treated as fixed overhead never gets questioned as a candidate for reallocation. A role defined by its historical responsibilities never gets redesigned around current needs. The function has become invisible because it has become assumed.
Working With Your Biases Rather Than Against Them
Knowing these biases exist does not eliminate them. Awareness reduces their effect but does not remove it, which is why structural interventions tend to work better than good intentions. Building explicit checks into decision processes creates the conditions where biases are more likely to be caught before they determine an outcome.
The broader habit worth cultivating is treating your own confident judgments as hypotheses rather than conclusions, particularly in high-stakes situations. Confident reasoning that has not been tested against alternative framings, outside reference points, or genuinely dissenting perspectives is reasoning that has not yet been distinguished from biased reasoning. The two feel identical from the inside. The difference shows up in the outcomes, which is exactly where you want to catch it earliest.
